# Royalty bands and pipeline data for Randy — bookings, rates, and regional breakdown
## Notes

## Summary

### Tim’s Rejection of Royalty Proposal

- Proposal to reduce royalty from 3.5% to 2% with $3M exemption (would save 70% of titles money)
- Tim’s pushback: “nickel and diming at the upside”

  - Cited Palworld success: “made more than $5M, so you’re saying they should pay less?”
  - Focus should be on scaling UE/EGS as best platform for game creation/distribution
  - Eventually royalty could drop to 3.5% or 3% with EOS integration at scale
- Additional concern: Court discovery compliance

  - Need “plan rejected” notation on all pages for Apple discovery protection
  - Data exchange restrictions between EGS and UE due to self-imposed guardrails

### Data Analysis Requirements from Bill

- Summary needed of developers/titles by royalty band:

  - Number of devs/titles per band
  - Bookings at each band
  - Royalty revenue at each band

  - Time-aligned for 2024, 2025, and YTD 2026
  - Must align with Randy’s geo report next week
- Current data status:

  - Games licensing: $157M (2025) including support/ancillary
  - Royalty data pulled from Workday invoice data by BD regions
  - Total bookings at $291M for 2025
  - Will add royalty rates from Salesforce for title-level analysis
  - Deal-level averages will be footnoted for menu offers

### Pipeline and Regional Performance

- APAC Q1 performance strong, driven by China growth
- Japan Q2 spike: $20M Konami deal (still showing May close in Salesforce despite instructions to move to Q3)
- Korea performed well in 2024 with Nexon/Netmarble deals
- APAC could exceed 2024 if Mihoyo closes
- Probability-adjusted vs. non-adjusted forecasting debate for presentation

### Next Steps

- Darsh: Complete royalty band analysis by early next week

  - Add title-level rates from Salesforce
  - Clean formatting and data validation
  - Align with Rocco on presentation approach
- Darsh: Size fab plugin subscription opportunity (new request from Avi)

  - Market analysis for subscription monetization
  - Meeting with Avi to discuss strategy

## Transcript

**system**: We didn't even get into the details.

**system**: It was literally like, okay, instead of three and a half percent, do two, three million exemption.

**system**: And it would save 70% of titles money.

**system**: And then to get past that.

**system**: And then Tim was like, I get what you're doing, but you're nickel and diming like at the upside. And Dan was like, oh yeah, power world, how'd that do? We're like obviously power made more than 5 million.

**system**: So you're saying power should pay less.

**system**: Instead of being successful and paying us more, they should just pay a lower royalty rate is what they're kind of trying to say.

**system**: And then like Tim was like, you're trying to nickel and dime the near term opportunity.

**system**: When we should be focused on.

**system**: What you've been scaling. He's like, oh, we should be scaling on making ue and egs the best way to create and distribute games.

**system**: And like he kind of went off on a rant about like, it shouldn't even be that much cost.

**system**: Like.

**system**: Eula eventually maybe comes down because like if it's too high of 5%, maybe it comes down to three and a half percent and maybe they could ship with eos.

**system**: In addition to that at like 3%

**system**: But he is basically saying like, we don't need the high royalty, right? You don't even need to do deals. Eventually you'll have enough scale.

**microphone**: I guess it sounds like it fell completely flat and he just went on in a direction where he's like okay like.

**system**: He also threw like a loss. Like he also threw like court discovery on us when it doesn't have anything to do with egs while it does because it's like we just program. But he was like.

**system**: Like you guys made all these pages. There's like how many pages there are. You need to put plan rejected on every single one of these pages so that if apple goes to discovery, like.

**system**: You'll see that it's rejected. And then like, who's responsible?

**microphone**: I recently heard that we are not allowed to.

**microphone**: Exchange data between easy yes and u.

**microphone**: E.

**microphone**: And things like that for these reasons.

**microphone**: Nick right man actually mentioned that he is not allowed to get data of the intersection between ue users.

**microphone**: And easy as players.

**microphone**: Because of these kind of.

**microphone**: Self-imposed tools that we have put on ourselves.

**microphone**: But but yeah anyway like.

**microphone**: This.

**system**: So.

**system**: He said next he wants to soon hear about a new like he wants to go through our guard rails, which like we do have them.

**system**: But will kind of is following up with a couple things here.

**system**: It was like.

**system**: But I talked about it with Rocco this morning.

**system**: And I just typed up a couple things I think we need. I don't think it's that hard.

**system**: So Bill's comment was like, okay, we need a summary of the devs who buy down each royalty band. You kind of, you already have that. Like I've never had an issue with like getting this data.

**system**: So you already have the number of devs or titles that each band, the bookings at each band. So like deal bookings and then royalty revenue at each band, we could time align that effective royalty will be different because we've, you know, talked about effective royalty is not like time aligned of a metric because the licensing is done in the past.

**system**: We calculated it's in the present.

**system**: We could communicate all of that. And if it's just 2024 and 2025, it's probably not too hard.

**system**: Maybe even year to date, you're already doing some of this already relates to the stuff you're pulling together for, and it kind of, not really.

**system**: It's, it's sort of your pulling together is for geo. This is royalty band.

**system**: It's not the same.

**system**: Sorry.

**microphone**: But yeah they said we do have this data.

**system**: I did warn Rocco. I was like, look like this stuff.

**system**: No one has access to this stuff except Darsh.

**system**: And we highly leveraged AI to do some of this and this not exactly going to tie to like workday.

**system**: But what I do think is any number we would present here to Tim has to align to whatever we ship to Randy next week.

**system**: You know, if there's a total that says.

**system**: In 2025 bookings were this much.

**system**: By band, the sum needs to add up to the geos.

**microphone**: Yes.

**system**: For riding view.

**system**: Yeah. This is going to go to Randy too, frankly. Like you saw Bill's message and.

**system**: He's starting to think all of this just comes together into one thing.

**system**: But in the near term, like I don't want to work on this thing like this thing clearly bill sent it to Rocco and me. It's a Rocco.

**microphone**: Yeah.

**system**: Rocko's kicked it off.

**system**: He lit the fire. He wanted to go do this.

**system**: And now he needs to fix it.

**system**: We could provide him with the data.

**system**: And then he needs, if he doesn't want to do it himself, he needs someone on his team to run his analysis for him.

**microphone**: Yeah.

**microphone**: No 100% I'm.

**microphone**: Just.

**system**: Yeah, sorry.

**system**: Gone.

**microphone**: Like with this though I'm just trying to understand like I'm looking at bills message here.

**system**: Yeah.

**microphone**: He is suggesting that we need to come up with price change recommendations.

**system**: I already have them.

**system**: Well, it's guardrail.

**system**: That's it's only garner.

**microphone**: It's like tightening the guardrail or like spreading it further out.

**microphone**: Like what?

**system**: It's, it's just guardrails, dude. It's just like.

**microphone**: Okay.

**system**: If we have an issue with guardrails, then we'll increase it. We've already have a plan to increase it.

**system**: Send you the cheese.

**system**: Yeah, you're already on it.

**system**: Yeah. So maybe it's something like that. I don't know. It's whatever bill wants to propose because like.

**system**: Do you have any issues with getting these stats?

**microphone**: No I don't.

**system**: I told them like we can't get it like today nor this weekend. This is crazy because like we were working on so many things maybe Monday we could get back with something.

**microphone**: Know.

**microphone**: I have I have the stats.

**microphone**: The only thing I would feel.

**microphone**: Uncomfortable with as we share it is.

**system**: No.

**microphone**: The deals where there's averages that we have calculated and basically.

**microphone**: How we kind of ascribe the bookings to different bands for such deals and those are deals that are actually big in size.

**system**: Need to clearly footnote it. When there's a deal with the menu of offers, all we do is take a simple average of the rates.

**microphone**: Exactly.

**system**: That's the nature of the business.

**microphone**: Yeah.

**microphone**: Yeah yeah that's why I was trying to understand like what if what they're trying to achieve because like if.

**microphone**: I completely get it we can hand them a simple average but like.

**microphone**: If.

**system**: What if just do titles? Maybe if devs makes it hard, we just look at titles. I know.

**system**: The deals.

**system**: Is where it gets iffy. So for deals, maybe we stick it at the opportunity thing and then we use your averages. But for.

**system**: Royalties, we do title level.

**microphone**: Yes yes we could do that because then with the titles we'd have the rates from sales work for each title.

**microphone**: And I could put that very readily and for like the deals we just use our existing data that we look at like a deal.

**microphone**: Level.

**microphone**: Yeah we could do we could we can get this together I could like put it together as soon as even today because this is a part of what I was working on yesterday was just updating this data because the randy request also needed.

**system**: Yeah, yeah. This is just a different cut of that kind of data.

**microphone**: Exactly and I actually have the.

**microphone**: Thing ready as well honestly I was just going to spend time wetting it but let me just show you what I have so that in case you have any thoughts.

**microphone**: I.

**microphone**: Actually spent more time.

**microphone**: On the forecast piece.

**microphone**: Just fine.

**microphone**: This.

**microphone**: Little.

**microphone**: Yeah this should be.

**microphone**: Yeah do.

**microphone**: You see this.

**microphone**: So so the way I have this right now and this is likely going to be the.

**microphone**: Basis of what.

**microphone**: We give them.

**microphone**: I have the geographies.

**microphone**: And I have the sales force amount.

**microphone**: That we have.

**system**: Is this.

**system**: Okay? You're saying last year 157 million of game license saying.

**microphone**: Yes.

**microphone**: So so I would say this is game licensing plus support plus ancillary because I picked the total deal value.

**microphone**: Just so that we cover the full like pnl and not just the licensing part.

**system**: Yep.

**system**: Yep. It's also much higher than I guess what our model would say.

**microphone**: Under licensing our model would say.

**microphone**: 148 or something for 2025.

**system**: Yeah, yeah.

**microphone**: That's.

**system**: That's close enough.

**system**: If that's.

**microphone**: Exactly and then like if you throw in support EAC all of that.

**system**: You got to throw in support.

**microphone**: Sorry.

**system**: Yeah, you have to throw in support. So with support last year was 148. Okay, close enough.

**microphone**: Yes.

**microphone**: And there'll be some timing differences and some like yeah just.

**microphone**: Division like because this is not just licensing because we do sign deals for EAC or like we do throw in like perforce and stuff like that and we charge them money which typically goes into others for us so all of that put together this is what it looks like for 24 25 the actuals and q1 actuals in 26.

**system**: Yeah.

**microphone**: That's games.

**microphone**: I've done the same for enterprises.

**microphone**: And for the royalties I've gone by a workday pull the invoice data.

**microphone**: That we have.

**microphone**: And put like plotted all of the titles against opportunities and their BD regions.

**microphone**: And split the royalty out into regions here.

**microphone**: So 24 25 and 26 and this is from our forecast.

**system**: This is from our forecast.

**system**: Okay.

**microphone**: Tab that we have.

**microphone**: Right and that gives us so that brings us pretty close to our booking numbers as well like if you look at 25 it is at 291.

**microphone**: Here the total.

**system**: I feel like 2026 for games is a bit low.

**microphone**: And.

**microphone**: Yes.

**system**: I think like.

**system**: It's because it's probability adjusted and I think we remove the probability. Can you remove the probability just useful?

**system**: There you go. Okay.

**system**: Yeah, this is the only story you could paint.

**system**: I mean like, yeah, you know what I mean. Like you have to paint it this way or else.

**microphone**: Yes.

**microphone**: And also 20 so so yes we can painted this way or if you want to keep probability adjusted.

**microphone**: Because like ideally we should.

**system**: Yeah, maybe we should I mean we'll keep it. I'm just saying like the numbers bills want to produce.

**microphone**: Yeah.

**microphone**: Exactly exactly it's also that if we if we adjust the probability adjusted numbers like if we kind of put in the mi hoyo expected number because like Salesforce is.

**system**: Now, mahoya's not at 50. Yeah.

**microphone**: Yeah so then that will also kind of go up a little bit but like yeah it's still going to be probability adjusted so it comes down again.

**microphone**: But yeah this is the headline data I need to spend some time on just betting the accuracy of this I'm feeling generally good directionally about what like I have.

**system**: This is really good. Okay, if we go back to the same question. So one of the questions was, I mean, okay, 2024. So we don't have any further than that. But like is china doing really amazingly. Yeah. Q1 has been actually really good. APAC as a whole.

**microphone**: Yes.

**system**: Has been doing good, but not as good as, yeah.

**system**: See APAC as a whole has been.

**system**: Not doing better because Korea did really well in 2024 with the next net marble deal.

**system**: So if the question is really just about trying to where yes, we're doing better. APAC as a whole is not doing better. APAC as a whole would do better by the end of this year.

**system**: If we close mihoyo and we could possibly have a better year than.

**system**: Last year where Korea closed Nexon and crafted. But there's a ton of execution baked in, it seems.

**system**: Not going to close that.

**system**: Whatever.

**system**: In Japan. Right. Okay. Yeah. Japan. Yeah, Japan picking up slack.

**system**: Oh, Konami.

**system**: Yeah.

**microphone**: Sorry what's the Q2 spike in Japan being driven by.

**system**: It's konami because they're dumbasses won't change the date.

**microphone**: It's just going out.

**system**: I can't believe this. It's got to be Konami.

**microphone**: Yeah yeah it is konami 20 million.

**system**: And they still, they have not moved it to September.

**microphone**: And not in sales first.

**microphone**: But like yeah so those are the changes that I need to make manually the way we do it.

**system**: Boys.

**system**: Can you.

**microphone**: Let me like say move this to September 2026.

**microphone**: It goes into Q3.

**microphone**: Oh.

**microphone**: Yeah.

**system**: Just want to make sure like I don't I like I think it's frankly kind of ridiculous that.

**system**: Two months ago, Bill told him to like move.

**system**: Konami and they haven't.

**system**: If true. I'm going to go into Salesforce. So really, really check now.

**microphone**: Yeah.

**system**: I know like.

**system**: You're, yeah, I just want to double.

**microphone**: It is it is being pulled from Salesforce so it is still like looking it's still in me as of yesterday.

**system**: That's so ridiculous guys.

**system**: When we pull together pipeline materials.

**system**: For Randy.

**system**: Do you want.

**system**: Konami?

**system**: In Q2 or Q3?

**system**: As SF is still showing May 13 close?

**system**: What is going on? Jesus.

**microphone**: Jesus.

**system**: I don't understand why they can't just update Salesforce.

**microphone**: Yeah.

**microphone**: Yeah.

**system**: Okay.

**system**: Whatever. This is good. So what like.

**system**: I am starting to think like.

**system**: This cut and then the royalty band cut are really what Randy is looking for. Enterprise.

**system**: This we could also.

**system**: Move this data against whatever headcount data.

**system**: Rocco.

**system**: And Craig pulled together and therefore.

**system**: We'll have the same basis of data.

**system**: For headcount.

**system**: Because ultimately we don't know like who they think are BD people who are selling in each region. That's the piece that I want like them to tell us and it will be next week.

**system**: So the effectiveness could wait.

**system**: Okay.

**microphone**: Yeah.

**microphone**: I'll just in the meantime clean up the sheet this formatted a little bit cleaner and also make sure that the data is coming in correctly I feel confident that it is but like just want to make sure.

**system**: It looks right to me. Like at least I haven't seen anything odd. I would say like I wonder if you're doing royalty bands.

**microphone**: Yes.

**microphone**: Yeah so what.

**system**: I wonder if you just do it like on the same.

**system**: Side bias. I mean maybe you don't have to do it side by side eventually on like a slide.

**system**: But here like it's pretty easy to see across like if it doesn't matter.

**microphone**: Yeah I can.

**system**: I would just say like total when you're doing the royalty bands make the total line to like whatever total you're showing for games here just.

**system**: For games on licensing and games royalty.

**microphone**: Right.

**microphone**: Yeah.

**system**: For the red.

**system**: Royalty are you only doing games or are you including enterprise?

**microphone**: Just.

**system**: Just two games.

**microphone**: Game.

**system**: Yeah, just two games because the enterprise royalty I'm like it never is that much and I like and it's always overstated on salesforce because of mgs.

**microphone**: Yeah actually that.

**system**: Okay.

**microphone**: Yeah it's just games.

**system**: I would say.

**system**: Label a game.

**system**: Royalty in some ways.

**system**: Yeah.

**system**: Okay.

**system**: I think.

**system**: Again.

**system**: Like.

**system**: Don't feel like you have to.

**system**: Finish it today.

**system**: I told him like we need time we need next like at least until early next week.

**microphone**: No yeah.

**microphone**: Yeah no no worries at all like I think we'll be in a good spot with the data at least because I we got a head start because we worked on this for Andy.

**system**: You did.

**system**: Thank you.

**microphone**: Yeah so like I'll just add the royalty rates to my actuals so this is basically everything from.

**microphone**: Workday right all of these numbers are from workday I have the.

**system**: Those.

**system**: Parts oh workday.

**microphone**: I have the sales opportunity next to them now that's how I got the reasons so what I'm gonna do is just plot the rates from sales.

**system**: Yeah.

**system**: Yeah.

**system**: Nice.

**microphone**: Here that way we'll have like the royalty revenue that we made in across each band.

**system**: Yeah.

**system**: Thank you.

**system**: That'll be perfect and then you can segment the bands.

**system**: Yeah.

**microphone**: Yes then we could segment the royalty revenue based on that and then if they want we can also add like the rates including the average rates against the bookings like the opportunities and like we can also give them that view but like yeah that's gonna be affected by the averaging of the menu deals.

**system**: Okay man I think this is fine.

**microphone**: So yeah that we should be good on like getting this analysis ready.

**system**: Yeah I mean you're like from what we discussed we were covering the bookings basically across each so the remainder from the list I sent this morning are basically like hey if we could get a count.

**system**: Like I think you know.

**microphone**: Yeah.

**system**: Counts of various kinds devs or titles depending on what you want effective royalty is going to be a separate analysis maybe it's just separate analysis there's already so much here or maybe like just an output of the data.

**microphone**: Yeah.

**system**: As we frame up the answers for a lot of these.

**microphone**: Yeah.

**system**: Okay cool thank you I really appreciate you on this.

**system**: Yesterday.

**system**: Like.

**system**: Yesterday.

**system**: After you know after 15 seconds of that Sam pitch and it was like Tim was like.

**system**: Anyone who.

**system**: Wants to keep pushing on this tell me now.

**system**: We could talk about it right now but like before that Rocco was like coming up and talking and as soon as he said that Rako stopped talking and it's very clear like hey the next person that talks back they're gone on the spot.

**system**: And it's Darsh like admittedly it's like pretty demoralizing because it's like super sensible and it's entirely logical and the proposal is something that frankly like I think we put in front of Ashley and she understood within 30 seconds.

**microphone**: Yeah.

**system**: BD understand it will understand it some understand it's all super clear to us and it's like.

**system**: Helps indies.

**system**: But like that kind of and then like I don't know.

**system**: I struggle a little bit with like that response because it's like.

**system**: Kind of gaslighty.

**system**: Not not like 99% of people don't conform to your world view.

**system**: And I don't know.

**microphone**: Yeah yeah.

**microphone**: Yeah.

**microphone**: I see that and I guess like the challenge is that.

**microphone**: Sometimes you need like.

**microphone**: A whisperer.

**microphone**: To load these kind of things.

**system**: Frankly it was odd for them to pitch this like just out of the blue like I don't know that's a bit weird too it's like just go get a feel for it if he like is up for this or not at all.

**system**: And no one knew.

**microphone**: Yeah like if we had like a.

**microphone**: On the business side we don't really have a whisperer right.

**microphone**: With him I know on the tech side I'm sure he's there are like folks and then there's like.

**system**: It's probably like Marcus.

**microphone**: Yeah and then there's like the on the other artist who's been around since 99 I'm forgetting his name.

**system**: Oh yeah.

**microphone**: Yeah.

**system**: Shane.

**system**: Cuddle.

**microphone**: Shin yeah Shane called right yeah so.

**microphone**: Yeah it's just that we don't have one right like as we need.

**system**: There.

**system**: Is no business whisperer that's the problem Darsh like he doesn't listen to anyone.

**microphone**: Exactly.

**system**: Business minded.

**microphone**: And if we had and like honestly add insults could be have been that or like Randy could have been that I know Randy doesn't want to be that.

**microphone**: And yeah I guess.

**microphone**: That.

**system**: Explicitly tells us not to be those people so like we have to like do work and then pretend it's not ours like kind of deal a lot.

**microphone**: Yeah.

**system**: And I tell Ashley this like we do so much like yesterday's pitch I was I told Ashley beforehand I was like this pitch basically came from our team it's the slides have been reformatted to make it seem like it's not ours.

**system**: If it's successful we take credit if it blows up it's not ours and then it blew up so I was like this I don't know who did it certainly not from us.

**system**: Oh my god.

**system**: Oh man okay.

**microphone**: I'll I'll get this thing polished and at the royalty rate bands as well and we can figure out a way to present.

**microphone**: The top sheet.

**microphone**: Yeah yeah because this is a.

**system**: What were his questions he wanted a jail breakout and then he wanted to see the rest of your pipeline which you already covered here and now we have a couple of new questions from bills thing that are nicely plugged into this so like okay maybe we just pull all of this together it's like one thing.

**microphone**: Event one exactly.

**system**: And then answer all of the questions like.

**system**: With like.

**system**: A bullet like and make it clear like okay this is where the data is like answers right here and then maybe we put on to slides eventually but maybe we align first with.

**microphone**: Yes.

**system**: Potentially Rocco frankly I think we align with Rocco and this is where it matters.

**microphone**: Makes sense I'll g sheet this so we have it all.

**system**: Yeah do you see it I think yeah.

**microphone**: Right.

**microphone**: But yeah okay cool perfect and besides this I'll just I'll continue cranking on this and get the royalty pieces in first and then we can figure out.

**microphone**: Yeah.

**system**: Thanks Darsh.

**microphone**: Awesome any any other pressing things priorities I think like we are going to be waiting for the bookings for the book closure this time but I I already updated the pacing I I was just updating the April number to reflect what has come in.

**system**: An.

**microphone**: The rest of the year I've kept constant for cm.

**microphone**: Besides that I'm just there's not much I think avi mentioned to me that they discuss the plugins.

**system**: Yeah how'd that go there was a meeting yesterday on fab strategy I wasn't even in.

**microphone**: Yeah same in that but we messaged me late yesterday.

**microphone**: Saying that dim is really excited about the idea of allowing.
